Delivery model guide
Build, buy, or manage— choose by ownership.
The cheapest licence is not always the lowest operating cost, and managed delivery is not automatically the right answer. Compare who will design the workflow, integrate systems, test failure paths, monitor quality, manage changes, and own production incidents.
Decision criteria
Choose the model that matches your operating reality.
Workflow fit
Start with whether a reliable product already solves the exact workflow.
- List must-have actions, systems, rules, and exceptions
- Test standard product connectors before custom work
- Avoid custom development for undifferentiated tasks
- Avoid forcing a complex workflow into a weak template
Ownership and capability
Every model needs people responsible for policy, data, monitoring, and change.
- Name the internal product and operating owner
- Assess integration, security, QA, and support capacity
- Decide who handles incidents and provider changes
- Include training and business-process adoption
Total operating cost
Compare more than subscription and setup price.
- Include implementation and internal staff time
- Forecast model, channel, infrastructure, and licence costs
- Include monitoring, corrections, upgrades, and support
- Price migration and exit effort where dependency matters
Control and continuity
The business must retain operational visibility even when delivery is outsourced.
- Define data, log, configuration, and documentation access
- Review credential and provider ownership
- Set change, support, and termination terms
- Plan a manual fallback for critical workflows
Buying model comparison
Internal build and managed deployment trade control differently.
A product subscription can be better than both when it already fits; this comparison addresses the custom-work decision.
Team
Build internallyRequires product, engineering, integration, QA, security, and operations capacity.
Managed deploymentProvider delivers agreed implementation; client still owns policy, access, approvals, and exceptions.
Control
Build internallyHighest direct architecture and roadmap control.
Managed deploymentControl is defined through scope, access, logs, documentation, and contract boundaries.
Speed
Build internallyDepends on internal priority and available specialists.
Managed deploymentCan be faster for a bounded role when access and decisions are ready.
Long-term cost
Build internallyInternal salaries, opportunity cost, providers, and maintenance.
Managed deploymentSetup plus recurring providers and separately scoped managed care.
Best fit
Build internallyAgent capability is strategically differentiating and continuously funded.
Managed deploymentA business outcome needs custom delivery without a permanent platform team.
Managed-fit check
Managed delivery should solve a real ownership gap.
It is not the default answer for every automation requirement.
Managed may fit
- The workflow needs custom system coordination
- Internal teams cannot own implementation now
- The role and acceptance measures are bounded
- The business can own policy and exceptions
Use another model
- A standard product already fits well
- The capability is strategic and an internal team is funded
- No one can supply access or business decisions
- The requirement is a one-off personal productivity task
Buyer objections
Questions to resolve before signing.
Is managed delivery just expensive consulting?
It should not be. A credible scope names the operating role, systems, controls, tests, acceptance criteria, delivery responsibilities, exclusions, and measurable review—not vague transformation advice.
Will we be locked in?
Review data ownership, credentials, logs, exportability, documentation, provider accounts, support terms, and termination assistance before signing. Dependency cannot be removed entirely, but it should be visible.
When should we buy a SaaS product instead?
When a maintained product already matches the workflow, connectors, risk, and reporting needs and your team can operate it. Custom delivery should earn its additional cost.

No-pressure scope check

The audit checks whether the operating case is credible. You can then compare product, internal, and managed options against the same evidence.
